Field Digital Intelligence: An Architecture That Optimizes and Accelerates Operational Processes in Global FMCG

Enterprise corporations operating at scale frequently encounter operational bottlenecks across multi-national field networks spanning thousands of touchpoints—ranging from coordination gaps and static data silos to the inability to measure share of shelf accurately. A Fortune 100 multinational leader operating in over 175 markets faced precisely this challenge. Managing countless points of sale (POS) and an extensive field force, along with tracking share of shelf and in-store compliance, had devolved into a manual administrative burden and severe tracking complexity due to the absence of a centralized digital platform. Rather than acting merely as a traditional software vendor fulfilling isolated requests, Quintet Works assumed end-to-end ownership of the project's operational, architectural, and infrastructural requirements. The team engineered a platform that synchronizes field reps (Field Force) with back-office managers in real time, delivering a fully operational solution on AWS in just 4 months across 4 distinct global markets: Portugal, Poland, the Czech Republic, and Germany.

Growth in the Field, Zero Control: The Anatomy of Inefficiency

Before the platform's deployment, field operations were constrained by four critical operational bottlenecks:

  • Fragmented Field Management & POS Coordination Gridlock: Auditing thousands of POS locations, visit frequencies, and team deployments became inefficient due to a lack of centralized coordination. The client's legacy infrastructure was completely inadequate for managing multi-market operations at this scale.
  • Excel Dependency & Product Diversification Pressure: Central operations and regional managers were trapped in static Excel spreadsheets, making data maintenance and catalog management cumbersome at a time when product portfolios were rapidly diversifying from traditional tobacco to smoke-free alternatives.
  • Manual Shelf Counting & Tracking Friction: Attempting to audit share of shelf and competitor product ratios via manual visual counts introduced high error margins, extended store visit durations, and prevented the back office from obtaining real-time market share data.
  • Multi-Market Route Chaos & Static Planning: Across diverse regulatory and market dynamics in countries like Portugal, Poland, the Czech Republic, and Germany, representatives could only be assigned single, static routes. The inability to implement weekly, monthly, or periodic dynamic route planning resulted in uncoordinated field visits and lost time.

Beyond Application Development: Transforming the Field into an Intelligent Ecosystem

Instead of translating requests blindly into code, Quintet Works centered its approach on business objectives, field realities, and user experience, building three foundational pillars:

  • Dual-Legged Integrated Architecture (Back-Office & Field Force PWA): A seamless connection was established between the Back-Office panel—where desk-bound managers configure operations by region, segment, and POS using maps and databases—and the PWA interface, empowering field staff to manage routes, surveys, and tasks on tablets with a single tap.
  • AI-Powered Visual Audit (Share of Audit): An image recognition model was integrated, allowing field staff to snap a shelf photo and instantly differentiate their own products from competitor items via automated object detection (recognized products highlighted in green, competitors and unknowns in red), automatically converting visual data into analytics reports.
  • Dynamic Long-Term Route & Task Planning Pipeline: Moving beyond daily assignments, a dynamic routing engine was constructed to support 6-to-7-month calendars optimized from the center using recurring weekly and monthly templates, backed by store-specific reminders and to-do lists.

Game-Changing Engineering & Architectural Decisions

Infrastructure as Code (IaC) with AWS and Terraform

To meet global enterprise security and compliance standards, all cloud infrastructure was provisioned on AWS using Terraform (IaC). Through rigorous architectural design and a systematic approach, the team successfully executed a complex cloud deployment with zero-error tolerance, completing an enterprise-grade DevOps operation.

Proprietary Telemetry & In-Store Heatmaps (Custom Event Tracking)

Without relying on third-party tools like Firebase, a proprietary logging architecture was engineered in-house. By tracking the exact seconds personnel spent on each tablet screen, shelf photo capture, and survey step, the system generated in-store productivity heatmaps and visit duration analytics.

Dual-Sided Excel Integration Preserving Existing Habits

Respecting the workflows of white-collar managers, seamless Excel import and export templates were built for all master data and product catalog updates, cutting operational adoption time to zero.

Multi-National Dynamic Market Configuration

Divergent product, tax, regulatory, and operational requirements across Portugal, Poland, the Czech Republic, and Germany were rendered configurable via dynamic database parameters without altering the core codebase.

Top SKU & Priority Ranking Management

Alternative tobacco products such as IQOS, e-cigarettes, and regional alternatives were classified via a tagging architecture. A "Top SKU" and ordering logic was implemented on the tablet interface to ensure critical items could be located instantly by field agents.

Global FMCG Leader

Rescuing a Global FMCG Leader from Go-Live Chaos: An End-to-End QA Transformation

Enterprise corporations undergoing multinational digital transformations frequently suffer from operational blindness, inadequate quality gates, and chronic delivery delays stretching across years. A Fortune 100 leader operating in over 175 global markets stood at the edge of this exact crisis: despite six years of sustained capital expenditure and the involvement of numerous external stakeholders, their multilingual, omnichannel digital customer experience platform could not successfully launch in new target countries. The inefficient rollout process had degenerated into systemic operational gridlock. Stepping into the initiative, Quintet Works avoided the narrow path of a conventional testing vendor that merely executes predefined test scripts. Instead, the team re-engineered the entire process architecture and quality gates from the ground up. By taking decisive control of a chaotic User Validation Testing (UVT) environment that had devolved into a reactive war room, Quintet Works radically reduced blocker resolution times, boosted test completion rates, and established absolute release confidence across international deployments.

Cosmolog

A New Era in E-Commerce with Cosmolog: Transforming Fragmented Data into a Strategic Decision Engine

Retailers managing massive multi-platform transaction volumes and leading the regional operations of global brands frequently encounter crippling operational blindness, largely exacerbated by fragmented sales channels and subpar middleware integrators. Cosmolog—which manages order fulfillment, returns, inventory dispatch, and end-to-end e-commerce operations for international cosmetic giants across leading marketplaces like Trendyol, Hepsiburada, and Amazon—found itself paralyzed by this exact bottleneck. Quintet Works stepped in not as a passive coding vendor, but as an embedded strategic partner, initiating deep-dive business analysis sessions from day one. Looking beyond the client's initial request for superficial spreadsheet templates, the team diagnosed the underlying root causes. They engineered a dedicated E-Commerce Monitoring & Business Intelligence Platform that ingests millions of transaction records with zero error, reconciles third-party integration data gaps, and completely automates multi-brand distributor auditing.

Motovale

From a 20-Year Manual Operation to a Smart Mobility Ecosystem with 20,000 Users in 4 Months

Many startups and enterprise companies encounter budget overruns, delivery failures, and never-ending development cycles when building digital products. For nearly 20 years, MotoVale has provided a designated driver service using portable folding motorized scooters for car owners unable to drive due to alcohol consumption, fatigue, or specialized chauffeur needs. Yet, the company stood on the brink of an operational crisis: three to four prior software vendors had failed to resolve the complex mapping, field mobility, and real-time synchronization requirements, leaving the project stalled for over a year. Upon stepping in, Quintet Works stripped away unnecessary technical debt, re-architected the entire system from the ground up, and delivered a production-ready ecosystem in just 4 months. Today, MotoVale has scaled to over 20,000 registered users, operating as an end-to-end mobility ecosystem spanning iOS and Android consumer apps, a dedicated driver app, and a centralized management console.
